Peakform Advisory | Build a Business That Runs Without You

Your business works.
But only because of you.

We help owners of $1M to $30M companies build a business that runs without them. Clear structure, real leaders in every seat, and a rhythm of execution that holds every week.

A short call to understand your business first. No 90-minute session until it makes sense for you.

Every real decision routes through one person. The team is not lazy. The structure sends everything back to you, so nothing moves while you are not looking.

We do not fix companies.
We fix how they are built.

Peakform Advisory works with owners who are past the startup scramble and stuck in the operator seat. The company makes money. It also makes every problem yours.

Manufacturing, professional services, healthcare, construction, distribution, home services, trades. The industry changes. The bottleneck does not. When a company grows past the way it is organized, the owner becomes the ceiling, and no amount of effort raises it.

Our work is structural. Clear roles, honest numbers, real leaders held to real outcomes, and a weekly cadence that keeps priorities moving without you chasing them.

We do not fix companies. We fix how they are built. Which path fits depends on your goals and your team, so we talk first.

Growth Breakthrough Workshop

One day.
What the day looks like.

Your leadership team, one room, one job: find the real constraint and leave with a 90-day plan that has a name on every line. No theory day. The plan gets built in the room.

Block 1

Where the business actually is

Revenue, margin, people, the owner's week. The honest picture, not the one in the pitch deck.

Block 2

The constraint

We work through what the diagnostic surfaced and what your team says out loud when the owner is not defending it. One bottleneck gets named.

Block 3

Seats and ownership

Who owns what outcome, written down. The gap between the org chart and reality is usually the whole problem.

Block 4

The 90-day plan

Three to five priorities, each with an owner and a date. The list your team runs, not a wish list.

Block 5

The pressure test

If you disappeared for 30 days, does the plan hold? What breaks gets fixed on paper before it breaks for real.

Block 6

The rhythm

The weekly meeting and scorecard that keep the plan alive after everyone drives home.

You leave with
  • The real bottleneck, named and pressure tested
  • A 90-day plan with ownership on every line
  • One page you can hand to your leadership team
  • Structure and seats mapped for your company
Included after the day
  • A 30-day check-in to review what moved
  • Your plan, cleaned up and typed
  • The weekly framework your team runs from
Money back
  • If you leave without both the constraint and the plan, you do not pay.
Ask about the workshop

Fee, dates and fit come up on the first call. If the workshop is not the right step yet, we say so.

Strong companies are strong
in six places.

Weakness in any one of them shows up as chaos everywhere else. EOS strengthens all six on purpose, in order, with tools your team actually uses.

Everyone can describe where this is going

Your leadership team is one hundred percent on the same page about where the company is headed and how it gets there. Not a poster in the lobby. A one-page plan the team can recite and argue about.

One of the nine questions

If you disappeared for 30 days, what breaks first?

Ryan Charterina, founder of Peakform Advisory and Certified EOS Implementer.

Ryan built the thing
before he taught it.

Before Peakform, Ryan Charterina helped take an electrical prefabrication company from roughly $2 million to $10 million in about two and a half years. Not with a clever marketing plan. With an accountability chart, a scorecard, real leaders in real seats, and a weekly meeting nobody was allowed to skip.

He has since done the same work inside construction firms, professional services practices, healthcare groups and trades businesses across the region. He is direct, he is not precious about theory, and he will tell you when the problem is you.

You do not need more effort. You need structure.
  • Certified EOS Implementer, EOS Worldwide
  • Scaled a company from $2M to $10M as an operator, not an advisor
  • Strategic Alliance Partner, Entrepreneurs' Organization New Jersey
  • Based in Red Bank, New Jersey. Sessions on site or virtual

Ryan talks structure, bottlenecks and the owner's seat with people who run real companies. Listen while you drive between jobs.

The questions owners ask
before they call.

Straight answers, so you do not have to get on a call to find out the basics.

About 30 minutes. You tell us how the business runs today, where you want it in three years and what breaks when you step away. We tell you which path makes sense, or whether it is too early. No cost, no pitch, and you are not asked to bring your leadership team to anything until it is worth their day.

The diagnostic takes about two minutes to answer. What follows is not short on purpose: a 90-minute call with Devin Weafer, our Senior Client Advisor, to walk through your answers, name the constraint out loud and decide whether the workshop, a full implementation or nothing yet is the right move. Free, and you keep the read either way.

It depends on which path you take and how large your leadership team is. The workshop is a single fixed fee. A full EOS implementation is priced per session across roughly two years. We give you the real number in the first conversation, in writing, before you commit to anything. Nobody gets surprised by an invoice here.

Once you are running, roughly five percent of your working hours. A 90-minute leadership meeting each week, one full day every 90 days, and a two-day session once a year. That is time spent on the business instead of inside it, and it is the time that buys the rest of your week back.

Meetings get better in the first month. Accountability gets clear within the first quarter. Full implementation typically runs 18 to 24 months, because changing how a company operates is not a weekend project. The first 90 days alone give you an accountability chart, a scorecard, quarterly priorities and a meeting rhythm.

Yes. We work with manufacturers, professional services firms, healthcare practices, contractors, distributors, e-commerce operators and home services companies. The system is industry agnostic on purpose. What is not agnostic is the experience in the room, and Ryan has run a real operation with a real payroll, so the examples land.

Some resistance is normal and some of it is useful. The hardest part of this work is honesty, because it forces conversations your team has been avoiding for a year. What usually happens is that the people who want clarity get relief fast, and the people who were hiding become visible. That is the system working, not failing.

You probably are, at least partly, and that is the good news. The most common reason this work fails is a leader who is not genuinely committed. If the constraint is how you delegate, decide or avoid hard conversations, that is fixable and it is fixable faster than fixing five other people. We will name it plainly and then work on it.

You need three to seven actual leaders, meaning people who own an outcome rather than a task list. If you have managers who are really senior doers, we can work with that and part of the job becomes turning them into leaders. If it is only you and a group of assistants, the workshop is a better starting point than a full implementation.

A coach gives you advice and leaves you to apply it. An implementer teaches a defined system, facilitates the sessions where your team makes the hard calls, and holds everyone to using the tools properly. You are not buying opinions. You are installing an operating system and being held to it.

No. There is no long-term contract and sessions are guaranteed. If a session does not deliver value, you do not pay for it. You can stop at any point, and plenty of clients keep us on for quarterly and annual facilitation long after the initial implementation is finished.

In person is better for full-day sessions because the conversations are harder and the distractions are fewer. We are based in Red Bank, New Jersey and work throughout the state and the surrounding region. Virtual is available when travel does not make sense, and plenty of teams run a hybrid of both.

There is no slow time to fix the business. Roughly half of the companies we start with begin mid-year, mid-quarter, or in the middle of their busiest stretch. Waiting for a quiet month is how owners lose three more years. The busy season is usually the most honest look at what your structure can and cannot carry.

Tell us how it runs today.
We'll tell you what fits.

A short call, about 30 minutes. No deck, no pitch. You leave knowing which path makes sense for your goals, or that it is too early for any of them.

  1. You tell us how it runs today

Where the business is, where you want it in three years, what breaks when you step away.

  2. We point you to the right path

Diagnostic, workshop or full implementation. Or none of them yet. Real number, in writing, before you commit.

  3. You decide

Move forward, or walk away with clarity. Both are fine.
